The Human Subsidy

The idea

An enterprise is not its systems — those get replaced — but a small set of properties that must survive every boundary a piece of work crosses.

For decades a hidden layer of people carried those properties by hand across the gaps in every architecture diagram: they held the context a form left out, exercised the authority a workflow assumed, and remembered why a thing was done a certain way. Agentic AI does not create a new requirement. It withdraws that subsidy — and withdraws what the subsidy quietly carried — without replacing it.

The work is to see the crossings, name the property at risk at each one, and build the engineered layer that keeps custody of them once the people are no longer standing in the gap.

What must survive every crossing

• ContextEverything the record left out that the work still depends on.
• AuthorityThe right to act, and its limits, travelling with the action.
• AccountabilityA durable trace of who decided, on what basis, with what result.
• CoordinationSeparate pieces of work staying aligned across the seams between them.
• Execution coherenceA sequence of steps that adds up, rather than each step being locally correct and the whole wrong.
• Institutional memoryWhy things are the way they are, surviving the people who knew.

The vocabulary

Human subsidy

The unpaid, invisible work by which people have carried the conserved properties across every boundary, by hand.

Boundary

The edge where work passes from one system, team, or authority to another.

Crossing

A single instance of work passing over a boundary — the moment where properties are at risk.

Seam

A place in an architecture where two systems meet and neither one owns what passes between them.

Custody under movement

Keeping a property intact not at rest but precisely while it crosses a boundary.

Consequence record

The durable trace of what was decided, under whose authority, and with what result.

Crossing record

The record that shows a given crossing occurred and what survived it.

Enterprise operating infrastructure

The engineered layer that carries the properties once the human subsidy is withdrawn.
